Uniform Size Breakdown & Measurement Guide for Bulk Orders
Most bulk uniform orders that go wrong do not go wrong on fabric or price — they go wrong on sizes. Ordering a standard size curve and hoping it fits your people is how institutions end up with unworn stock in some sizes and a shortfall in others, in the same delivery. A size breakdown — real size-wise quantities collected from your actual population — is the single cheapest thing you can do to prevent it.
The Short Answer
A size breakdown is a table of how many pieces you need in each size, for each garment. It is not the same as a size chart, which tells you what measurements each size corresponds to. The chart is the reference; the breakdown is your order. You need both, and institutions routinely supply the second only as a total quantity, which forces the manufacturer to guess the distribution.
Collect it by measuring or trying on rather than asking people to self-report, use a physical sizing set where you can, order a small buffer in your highest-frequency sizes, and have your approved specification and breakdown held on record so mid-year top-ups match. This guide is written for school administrators, HR and admin teams, facility managers and anyone placing a repeat uniform order across a group of people.
Why a Total Quantity Is Not Enough
Suppose you order 500 shirts. The manufacturer has to produce them in some distribution of sizes. Without your breakdown, that distribution comes from a general assumption about a population like yours — and your population is not general. A residential school's intake, a security agency's guard force and a hotel's front-of-house team have three very different size curves, and none of them matches a standard one.
The result is the failure mode every institution recognises: a store room with unopened packets in sizes nobody needs, and a queue of people whose size ran out in the first week. You then place an urgent top-up order for the missing sizes — a short run, at short notice, which is the most expensive way to buy a garment, and which may not match the original batch if the specification was not retained.
None of this is a manufacturing problem. It is an information problem, and it is solved before production starts.
How to Run a Size Breakdown
1. Decide What a Set Contains, Per Group
Before you can count sizes you have to know what you are counting. Define the set per group — per grade for a school, per role for a company — listing each garment and how many of each per person, including seasonal items. A school might issue two shirts and two trousers per student but one blazer; a hotel might issue three service shirts per front-office staff member and one waistcoat. Getting this wrong multiplies through the whole order.
2. Measure or Fit — Do Not Ask People to Guess
Self-reported sizes are the least reliable input you can build an order on. People report the size they last bought, in a different brand, from a different cut, sometimes years ago. Run a short measurement drive using the measurement points on our size charts, or better, have people try on a physical sizing set and record the size that fits.
3. Use a Sizing Set Where the Order Justifies It
A sizing set is one garment in each size, produced to the exact specification of your bulk order, that people physically try on. It removes the translation error between a tape measure and a finished garment — the gap that fit tolerance, cut and fabric behaviour create. For a large or repeating programme it is worth the extra step, because it converts a distribution estimate into a count.
4. Record Size-Wise Quantities Per Garment
Build the table: for each garment, how many pieces in each size. Do it per garment rather than per person, because the size curve is not the same across garments — a shirt and a trouser on the same person are frequently different points on their respective scales, and blazers behave differently again. Keep the raw record, not just the totals.
5. Add a Buffer in Your Common Sizes
Order a small additional quantity concentrated in the sizes that occur most often, for new joiners, replacements and the pieces that get damaged. A modest buffer costs a fraction of an urgent short production run later and absorbs the mid-cycle demand every institution has. Size the buffer against your actual intake or attrition rate rather than a flat percentage.
6. Have the Breakdown and Specification Held on Record
Your approved fabric, shade, GSM, fit and size breakdown should be retained by the manufacturer so a top-up three months later is a repeat of a known specification rather than a fresh negotiation. Five Mistakes That Create Dead Stock
- Ordering a standard size curve. Your population is not the average population, and the difference lands entirely in your store room.
- Collecting sizes by asking. Self-reported sizes reflect what someone last bought, not what fits them in your garment.
- Measuring once, far in advance. For school programmes especially, a drive run too early measures children who will have grown by delivery.
- Using one size curve for every garment. Shirts, trousers and blazers do not distribute identically across the same people.
- No buffer at all. Guarantees an urgent short-run top-up at the worst price, at the worst time, with the highest risk of a batch mismatch.
